It's not enough to set quarterly goals and then expect them to get done. Once the leadership team had aligned on our narratives, commitments, and tasks (NCTs) for the quarter, we tracked each product squad's weekly progress using this spreadsheet.

By putting rituals in place to track and discuss outcomes, we completely changed the perception of the product team's accountability and ownership. It was critical to pivoting the company mindset to outcomes over outputs.

In the original tracker, there is a separate tab for each of our product squads. I've included three examples here to illustrate, but the rest have been redacted. 

This document guides a weekly discussion with myself and all the product leaders of each squad, but a version of it is also shared in a wider Slack channel with 30-40 cross-functional stakeholders. It brought a lot more transparency and collaboration to our process.

However, it wasn't an overnight shift. We needed to ensure everyone understood NCTs first, and we waited about a quarter before introducing this tracking spreadsheet. Once the team had become accustomed to tracking, we introduced the Slack channel reporting. The change management happened slowly over time.

, this enables us to have a really clear discussion about delivery vs. discovery, so that we aren't over-anchoring on output timelines.

I recommend this approach for any company trying to shift from output to outcome orientation, or from a sales-led to product-led motion.

Each product squad fills this out and sends it out as a preread before our weekly discussion. We start the discussion here, so we can track our confidence in each commitment every week. It makes it very easy to see if something is suddenly at risk, and we can ask the team, “What happened here? What do you need?” The team is then accountable for following through and ensuring the commitment is completed.
