I used this document to plan, communicate, and track the execution of quarterly goals effectively and with little overhead at Just Eat, and I’ve also continued to use it in my subsequent positions with Beamly and Provenance. One of the great things about it is that it provides a good amount of flexibility in terms of team size. While you could use just as well with a small team, it’s proven effective at managing product and engineering teams up to 150 people.


As you can see here, this is one piece of a broader operational framework that also includes overarching Mission and Vision statements, as well as one- and three-year roadmaps and a weekly meeting structure. This is designed to be one of the key tactical artifacts within that broader organizational strategy: it clearly articulates the short-term goals that we would need to achieve in order to fulfill both the longer-term goals and the overall organizational mission.


I’ve regularly adapted and refined this document based on the needs and the context of different organizations, but I find that keeping to the general structure of articulating 3-5 goals, each with up to 10 related actions, helps to keep it from becoming too unwieldy while also making sure that it clearly communicates everything that we’re working on in a given quarter.
